Make YouTube long-form and shorts that move viewers from a comment keyword to ManyChat to your email list to your next webinar.
Methodology
How I turn one YouTube video a week into a list, and a list into webinar seats.
Most people treat content as the business. It is not. Content is the top of a pipe. If the pipe has no next step, every view you earn leaks out the bottom and you start from zero next week.
This is the machine I run, and the one I build for the people I work with. One long-form video a week. Shorts cut from it. One lead magnet matched to that video. One comment keyword. One ManyChat flow. One email list. One webinar the list is walked into. That is the whole thing.
Content decays. Context compounds. The video gets old. The email address, the tag that says which video brought them in, and the relationship you build in the inbox do not.
The flow, on one line
Long-form video → dedicated shorts → comment keyword → ManyChat DM
→ email opt-in → email operating system → webinar → offer
Every piece below exists to make one arrow in that line work.
1. Avatar first
Before ideas, before titles, before a camera: who exactly is this for?
Not "entrepreneurs." One person. Their job, their revenue, what they tried last month that did not work, what they type into YouTube at 11 pm. Write it down in five lines. If you cannot, you are not ready to make a video, because every decision after this one (topic, title, thumbnail, lead magnet, offer) is a guess without it.
The test: read your avatar to someone in the market. If they say "that's me" or "that's my business partner," you have it.
Do not make videos for "everyone who might be interested." Everyone is nobody, and the algorithm cannot find nobody.
2. Ideas come from research, not inspiration
I do not sit and wait for ideas. I steal structure from what already works in my niche, then I fill it with my own experience.
The loop (it is our SOP-001, Viral Content Research):
- Once a week, 30-45 minutes. Collect 20-50 top-performing titles and hooks in your niche. YouTube search, competitor channels sorted by popular, TikTok Creative Center, Instagram.
- One line per hook. Do not filter yet.
- Pull out the formula behind each: curiosity gap, bold claim, relatable pain, counter-intuitive statement, story opener, surprising number.
- Write your own versions from your own stories and results.
- After publishing, check what worked and feed it back.
Keep a running idea bank. Every idea gets one line: the avatar's problem, the promise, and the lead magnet it would pair with. If an idea has no obvious lead magnet, it goes to the bottom of the list.
3. Packaging before scripting
This is the step almost everyone does last, and it is the one that decides whether anybody sees the video. Packaging is the title plus the thumbnail. I treat it as most of the game.
So I write the packaging before I write a single line of script. If I cannot make a title and thumbnail I would click, the video does not get made. I saved myself a week.
Titles
- Under 55 characters. Mobile cuts the rest.
- The niche word in every title. If your niche is email marketing, "email" is in the title. The algorithm and the viewer both need to know where they are.
- Write 10-50 variants. The first five are always the obvious ones. The good one is usually somewhere after fifteen.
- AI can help generate variants. Do not plug and play an AI title. You pick, you rewrite, you decide.
Thumbnails
- Three elements, maximum. Usually: your face, one object or result, a few words.
- Six words maximum on the image. Five is better.
- Never repeat the title in the thumbnail. They are two halves of one hook. The title says one thing, the thumbnail adds the second thing.
- Face stays in. People click on people.
Backup packaging
Have a second title and a second thumbnail ready before you publish. If the click-through rate is weak in the first 24-48 hours on a video you know is good, swap. A great video with weak packaging is a dead video.
4. The script structure
I use a four-part structure. The lineage is Olly Richards' YouTube course, which I studied and adapted; I call it the HIVE frame because it is easy to remember.
H, Hook, first 5 seconds. Deliver on the promise of the title and thumbnail immediately. No "hey guys, welcome back." No logo intro. Say the result, show the thing, or state the problem in one sentence.
I, Intro, 30-40 seconds. Why you, why this, why now. One line of credibility (a number, a result, a story). Tell them what they will walk away with.
V, Value, 3-5 points. The body. Each point is one idea, taught properly, with a story or example. Delay the biggest payoff to the last point so people stay.
E, End screen. The last 20 seconds point to the next video. Never say "thanks for watching." That sentence is the exit sign. Never write an outro that wraps up; send them to the next thing.
Length: 8-15 minutes. Long enough to teach one thing properly, short enough that you do not pad it. If it needs 25 minutes, it is two videos.
Speaking to camera: the intro gets scripted word for word. The body is bullets, not paragraphs. Bullets force you to talk instead of read, and talking is where your energy is. This is SOP-002, the walkable teleprompter: bullets on the phone behind the lens, start walking before you start talking. Look at the lens about 80 percent of the time. Sound quality first, lighting second, camera last.
5. Where the call to action goes
A video without a call to action is entertainment I paid to produce. Every video has exactly one destination.
- First mention in minutes 1-3. Right after point one, when most of the audience is still there. "I made a [lead magnet] that goes with this video. Comment [KEYWORD] and I'll send it to you."
- Second mention at about two-thirds. Remind them, now with more context because they have seen the value.
- Description, line one. Not at the bottom. People do not scroll for links. The link goes in the first line, above the fold.
- A speakable URL. Something you can say out loud and someone can type: yourdomain.com/keyword. QR codes do not work for people watching on their phone, and they do not work on a replay either.
- The comment keyword. One word, easy to type, in capitals. That word triggers the ManyChat flow (where your platform supports it) and doubles as a signal to the algorithm that people are engaging.
One asset, one keyword, one flow, one destination. Never two offers in one video. Never a lead magnet plus a sales link plus a "follow me on Instagram." Pick one.
6. Every long-form gets dedicated shorts
Each long-form video gets 5-8 shorts cut from it. Not random clips. Each short is one complete idea from the video with its own hook in the first two seconds and the same keyword CTA at the end.
Shorts are reach. Long-form is trust. Email is the relationship.
A warning I learned the expensive way: a short that goes viral for the wrong reason pulls the wrong avatar. Ten thousand new followers who came for a funny clip do not buy a business program. Cut shorts that speak to your avatar's problem, not shorts that chase views. If a short goes viral, look at who is commenting before you celebrate.
Do not post shorts that have no path back. Every short ends on the keyword.
7. One lead magnet per video
If you plan the video without planning how you get the lead, the video was for nothing.
The lead magnet is matched to the specific video, not a generic "free guide" for the whole channel. A video about email subject lines gets a subject line swipe file. A video about webinars gets the webinar slide outline. The closer the match, the higher the opt-in rate. A matched lead magnet can multiply leads from the same views several times over compared to a generic one.
Rules for the lead magnet:
- Consumable in under 10 minutes. A checklist, a template, a prompt, a short video, a swipe file.
- Solves the next problem the video created. The video taught the what; the magnet hands them the how.
- Points forward. The last page or last minute of the magnet points to the webinar.
You do not need a new one every week. Build a library of 5-10 and match them. Reuse what works.
8. The routing: keyword to webinar
Here is the pipe, in order.
- Comment keyword. Someone comments KEYWORD on Instagram, or under a post, or types it in a DM.
- ManyChat DM. Within seconds they get a friendly DM: what they asked for, one question to confirm they want it.
- Email opt-in. The DM asks for their email to send the full thing, with clear consent. This is the step that matters. A DM conversation lives on someone else's platform. An email address is yours.
- Delivery. The magnet arrives by email (and a copy in DM if you want). Delivering by email trains them to open you.
- Email operating system. They enter the onboarding sequence. That is a separate package; this machine only has to hand them over properly.
- Webinar. The onboarding walks them into the next webinar, where the offer is made.
On YouTube, where comment-to-DM automation is limited, the keyword lives in the speakable URL (yourdomain.com/keyword) and in the pinned comment. Same destination, same tag.
The bridge between platforms is the email list, not the social call to action. Social platforms rent you attention. The list is the asset.
Tag everything. Every lead gets four tags: source (youtube, instagram, tiktok), asset (the video ID or name), keyword, campaign (which webinar or offer this feeds). Without tags you cannot tell which video made you money, and you will keep making the wrong ones.
9. Cadence
One long-form video a week. That is the commitment. Not three, not "when I feel inspired." One, every week, for a year.
Before you publish the first one, bank 3-5 finished videos. The bank is what keeps the cadence alive the week you get sick, travel, or launch something. A channel that publishes for six weeks and stops teaches the algorithm and the audience that you are not serious.
A realistic week:
- Monday: research loop and idea bank (45 min)
- Tuesday: packaging and script for next week's video (90 min)
- Wednesday: film (2-3 hours, including one bonus batch of shorts)
- Thursday: edit hand-off, shorts cut list, lead magnet match
- Friday: publish, pinned comment, ManyChat flow live, email to the list about the video
- Following week: review numbers, swap packaging if needed
10. The numbers I watch
Views are vanity until they turn into email addresses. These are the five I track per video:

These are benchmarks, not promises. Your first numbers are your baseline. The only comparison that matters is you against last month.
Review every video once, 7 days after publishing. Write one line: what worked, what you change next time. Feed the winning hooks back into the research loop.
The rules, in one place
- Avatar before idea. Idea before packaging. Packaging before script.
- One asset, one keyword, one flow, one destination.
- Every long-form gets 5-8 dedicated shorts, each ending on the keyword.
- Every video gets a matched lead magnet, or it does not get made.
- The link is in line one of the description. The URL is speakable.
- Never "thanks for watching."
- Tag every lead: source, asset, keyword, campaign.
- One long-form a week. Bank 3-5 before you start.
- Never invent a result, a number, or a testimonial. If you do not have proof yet, teach and show the process.

I did not invent the parts. I assembled them into one machine and run it. Credit where it is due: Olly Richards' YouTube course shaped how I think about avatar, packaging and video structure. Jeff Walker's Product Launch Formula and Russell Brunson's funnel thinking shaped the webinar end of the pipe. The research loop and teleprompter system are our own SOPs from The Creators League. - When the user's answer is vague ("small business owners"), push once for specifics. Then proceed with what you have and label the assumption.

## Hard rules
1. **Never present an AI-generated title or hook as final.** Generate variants, then make the user choose and rewrite. Say so explicitly.
2. **One asset, one keyword, one flow, one destination.** If the user wants two CTAs in one video, refuse the second and explain why.
3. **Never invent results, numbers, testimonials or case studies.** If the user has no proof yet, write teaching and process content, and mark every proof slot as `[NEEDS REAL PROOF]`.
4. **No em dashes or en dashes in any copy you write.** Use periods, commas, colons.
5. **Do not skip gates.** If a gate is not passed, say what is missing and stay on that stage.
6. **Respect consent.** Email capture in DMs always includes clear consent and a privacy policy link.

## Stage 0: Intake
Collect these before anything else. Ask in this order, one or two at a time:
1. **Avatar.** Who is this for, in five lines: role, situation, revenue or stage, what they tried that failed, what they search for.
2. **Offer ladder.** What do you sell? Lead magnet(s) you already have, low-ticket offer, core offer, webinar (date and topic if one is planned).
3. **Channels and stats.** Which platforms, subscriber or follower counts, average views, current CTR and 30-second retention if known, list size, whether ManyChat is connected.
4. **Capacity.** How many hours a week can you give this? Do you film yourself? Do you have an editor?
**Output:** a one-screen intake summary. Ask the user to confirm it.
**Gate:** avatar confirmed in the user's own words, and one destination chosen (the webinar or offer this machine feeds).

## Stage 1: Avatar lock
Rewrite the avatar as five lines. Then write three "this is me" sentences the avatar would say out loud about their problem. Ask the user: would your best customer say these exact words?

Run the research loop with the user:
1. Ask them to paste 20-50 top titles or hooks from their niche (or, if you have browsing, help them collect them).
2. Classify each by formula: curiosity gap, bold claim, relatable pain, counter-intuitive, story opener, surprising number.
3. Generate 10 video ideas in the user's niche, each in one line: avatar problem, promise, matched lead magnet idea.
4. Ask the user to rank their top three.

## Stage 3: Packaging
Before any script:
1. Generate 20 title variants. Under 55 characters, niche word in each. Show character counts.
2. Ask the user to pick three and rewrite at least one in their own words.
3. Write three thumbnail briefs: max 3 elements, max 6 words, text that does NOT repeat the title.
4. Pick primary and backup packaging.

## Stage 4: Script
1. Write the hook (first 5 seconds) word for word. Three options. User picks.
2. Write the intro (30-40 seconds) word for word, with one credibility line.
3. Outline 3-5 value points as bullets, not paragraphs. Each point: idea, story or example, takeaway. Biggest payoff last.
4. Insert CTA 1 after point one and CTA 2 at about two-thirds, both naming the keyword and the speakable URL.
5. End screen line pointing to the next video. Never "thanks for watching."
6. Write the description with the link on line one.
7. Produce a teleprompter version: bullets only.

## Stage 5: Shorts cut list
From the script (or the transcript once filmed), pick 5-8 moments that each stand alone as one idea. For each: timestamp or section, new 2-second hook, on-screen caption, closing keyword CTA, platform.
Flag any short that might go viral with the wrong audience.

## Stage 6: Lead magnet
1. Confirm the magnet type (checklist, template, prompt pack, swipe file, short video).
2. Outline it so it can be consumed in under 10 minutes.
3. Make sure the last page or last minute points to the webinar.
4. Write the opt-in page copy and the delivery email.

## Stage 7: ManyChat flow
Write every message node of the flow: trigger, opening DM, permission step, email capture with consent, delivery, 24-hour follow-up, webinar invite handoff. Produce the tag map (source, asset, keyword, campaign).

**Gate:** every node has written copy, the keyword is unique to this asset, consent and privacy link present, all four tags defined.

## Stage 8: Email handoff
Confirm where the new subscriber goes: which onboarding sequence, which tag triggers it, when they get the webinar invite. If the user has no onboarding sequence, point them to the Email Operating System package and write a minimum two-email bridge: delivery, then webinar invite.
**Gate:** a test subscriber can go from keyword to inbox to webinar registration without a dead end. Ask the user to run the test themselves.

1. Publish checklist from `checklist.md`.
2. Put the week into `templates/06-weekly-content-calendar.md`.
3. Set a review 7 days after publish. At review, ask for: CTR, 30-second retention, keyword comments, DM-to-email rate, opt-in rate, webinar registrations from this asset.
4. Decide: keep packaging or swap. Write one line of learning. Feed winning hooks back into Stage 2.
